Grouping Batches by Setup Family Saves More Time Than Faster Machines
Running similar setups back-to-back often recovers more hours than any single equipment upgrade for small workshops.
A fabrication client called us last spring convinced they needed a second press brake. Their bottleneck was afternoon dispatch — orders piling up after 2 pm three days a week. We spent a morning on the floor before recommending anything.
The real bottleneck was sequence, not capacity
Their scheduler sorted jobs by customer due date. Fair enough — except it meant alternating between thin aluminium setups and heavy steel tooling four times a day. Each tooling swap took 35 to 45 minutes including calibration. The press brake sat idle nearly two hours daily just on changeovers.
Setup families explained simply
A setup family is any group of jobs that share the same tooling, material thickness range, or machine configuration. Running them consecutively means one changeover serves multiple jobs instead of one.
For this workshop, we identified four families: light aluminium (under 2 mm), standard steel (3–6 mm), heavy plate (8 mm+), and finishing-only jobs that needed no press work. Reorganising the week so each family ran in a block — Monday and Wednesday mornings for light aluminium, Tuesday for steel — cut changeovers from twelve per week to five.
What about rush orders?
Rush orders still happen. The difference is they are now visible. The scheduler marks them with a red dot and the team decides whether to interrupt a family block or absorb the changeover cost knowingly. Before, rush jobs were inserted silently and everyone wondered why the afternoon fell apart.
The numbers they cared about
The owner tracked dispatch completion for three weeks after the change. Afternoon backlog dropped on four out of five days. They deferred the second press brake purchase indefinitely. No new equipment — just a colour-coded board and a weekly planning conversation that takes twenty minutes.
